Step 1: Ask me to dump 8–20 bullets of what I’m responsible for right now, including recurring tasks, deadlines, surprise requests, and the work I am expected to own versus support.
Step 2: Sort everything into four buckets: Keep Doing, Pause, Delegate, Clarify Ownership. Identify the 1–2 hidden drivers behind the overload (unclear expectations, fear of disappointing people, lack of process), and name the top two items that would free the most time if handled differently.
